Description

Process Prioritization involves helping organizations identify, evaluate, and rank business processes based on impact, risk, complexity, customer value, and improvement opportunity. This service will allow you to understand how impactful your processes are to your overall business and customer base on a larger scale, as well as help to understand where to concentrate your focus on identifying and implementing improvements. This service is designed to help a client identify, evaluate, and rank business processes so leadership can decide which processes should be improved, documented, standardized, automated, or analyzed first.

Scope:

Note: This service is a collaborative exercise, so the consultant will facilitate, host, and train throughout the entire development of this package.

  1. Discovery and Alignment

The consultant will meet with the client to understand the business goals, department challenges, operational pain points, and desired outcomes for the prioritization effort.

This includes reviewing:

  • Business objectives
  • Department or functional area being assessed
  • Current process concerns
  • Known delays, errors, rework, risks, or customer impact
  • Leadership priorities
  • Available documentation, reports, or trackers
  1. Process Inventory Development

The consultant will help the client create or refine a list of processes to be evaluated.

This may include:

  • Identifying key processes within the selected department or business area
  • Reviewing existing SOPs, work instructions, trackers, workflows, or process lists
  • Confirming process names and ownership
  • Organizing processes by department, function, or business area
  1. Prioritization Criteria Setup

The consultant will develop a standard scoring model to evaluate each process consistently.

Typical scoring categories may include:

  • Business impact
  • Customer impact
  • Process frequency
  • Risk or compliance exposure
  • Error rate or rework
  • Process complexity
  • Strategic alignment
  • Automation or standardization opportunity
  • Resource need or implementation effort
  1. Stakeholder Input and Scoring Session

The consultant will facilitate a working session with leadership, process owners, or subject matter experts to collect input and score each process.

The consultant will:

  • Explain the scoring criteria
  • Guide stakeholders through the scoring process
  • Capture process concerns and improvement opportunities
  • Challenge unclear assumptions where needed
  • Align the group on priority levels
  1. Prioritization Matrix Development

The consultant will build a prioritization matrix that ranks processes based on the agreed scoring model.

The matrix may include:

  • Process name
  • Department or owner
  • Scoring criteria
  • Weighted score
  • Priority level

  • Recommended next action

Processes may be grouped as:

  • High Priority
  • Medium Priority

The consultant will create a visual summary to help the client understand where each process falls.

  1. Recommendations and Roadmap

The consultant will provide recommendations on which processes should be addressed first and why.

Recommended actions may include:

  • Root cause analysis
  • Workflow redesign
  • Automation review
  • Training or accountability improvements
  • KPI tracking
  • Further process mapping

The consultant will also provide a basic roadmap showing the recommended order for addressing the highest-priority processes.

  1. Final Report and Review Meeting

The consultant will prepare and present a final summary of the prioritization results.

The final review includes:

  • Summary of findings
  • Process ranking results
  • Scoring rationale
  • Priority categories
  • Key risks or pain points
  • Recommended next steps
  • Suggested implementation sequence

Assumptions:

  • This package assumes the client will provide access to relevant stakeholders, available process documentation, and business performance information for a defined process group.
  • The consultant will use this information to facilitate a structured prioritization exercise, score each process using agreed criteria, and deliver a final ranking with recommended next steps.
  • Full process redesign, SOP development, automation, and implementation support are outside the standard package scope unless added separately.
